What is AI roadmap?

An AI roadmap is a sequenced plan of AI projects over two to four quarters, each with a scope, an owner, a measurable outcome and the data or platform work that must land before it.

What AI roadmap means

An AI roadmap orders the use cases that came out of discovery into a sequence the organisation can actually deliver. Each item states what will be built, who owns it, what it depends on (an API layer, a cleaned dataset, a consent flow), and the number that will show it worked, such as auto-resolution rate or hours saved per week. The first item is deliberately small and low-risk so it ships and builds trust.

The roadmap also contains the unglamorous enabling work: event pipelines, document digitisation, identity and permissions, an evaluation harness. These rarely excite a board but they are what lets the second and third AI projects go faster than the first. A roadmap that lists only AI features and no foundations is usually a wish list.

It is not a technology plan ("adopt LLMs in Q3") and not a fixed Gantt chart. Model capability and pricing change quarterly, so the roadmap commits firmly to the next project, provisionally to the one after, and only directionally beyond that. It is revisited after each delivery with the actual results in hand.

Who it really matters to

  • Founder / CEO: it lets you tell the board what AI will deliver, by when, and what it depends on, without over-promising.
  • CTO / Head of Engineering: it makes the foundation work (APIs, data, evals) visible and funded instead of squeezed into feature projects.
  • CFO: sequencing by dependency and return means spend arrives in tranches tied to results, not as one large upfront bet.
  • Product manager: it gives you a defensible reason for what is not being built this quarter.
  • HR head: it shows which teams will change how they work and when, so training and role changes can be planned rather than reacted to.

Why it exists

Without a roadmap, AI work happens as disconnected pilots: each team runs its own experiment, none shares infrastructure, and the organisation learns nothing transferable. The roadmap exists to sequence work so that early projects pay for the foundations later ones need, and so that leadership can see progress against a plan rather than a series of demos. The trade-off is commitment: a roadmap forces you to say no to good ideas for now. It also has to stay light, because a twelve-month AI plan written in detail will be wrong by month four.

  • A SaaS company sequencing an in-app copilot for Q1, copilot actions through the public API in Q2, and usage-based AI pricing in Q3.
  • A bank starting with KYC document extraction, then bank-statement analysis, then a private conversational assistant once data stays in-perimeter.
  • A hospital group planning a front-desk voice agent first, with EMR integration and multilingual support as later phases.
  • A retailer putting the event pipeline in quarter one so that recommendations and next-best-action can follow.
  • A university modernising its ERP with an API layer before adding a student support agent on top.
